Why it matters
In many failures, someone knew — but the truth got stuck between the person who knew and the person who could act. That gap is the Silence Tax. It usually begins with futility: “What’s the point? Management already decided.” Asking for the unsaid at the moment of decision, and visibly responding, teaches people that speaking up changes things.
How to run it
- Before you close a decision, ask: "What's the concern nobody has raised yet?"
- Wait. Count to ten in your head. Silence is part of the ritual.
- Thank whoever speaks — before you respond to the substance.
- Respond or commit to respond: what you'll check, change or explain, and by when.
- Close the loop at the next meeting: what changed, what didn't, and why.
If people speak and nothing happens, your culture has already replied.
Watch out for
- Asking, then rushing past the silence
- Defending the decision immediately instead of thanking the person
- Concerns that never get a reply — the culture has already answered
When not to use it
Not a substitute for proper channels for misconduct or safety issues — those need protected, private routes.
